What Is Performance Max? A Plain-English Guide for Singapore Advertisers

What Is Performance Max

Performance Max (often shortened to PMax) is Google’s most automated campaign type, and it now sits behind a large share of Google Ads conversions. If you have opened Google Ads recently and felt unsure whether to trust one campaign to run across every Google channel at once, this guide is for you. We will cover what PMax actually does, where it helps, and where it can quietly waste budget.

Quick answer: Performance Max is a single goal-based Google Ads campaign that uses Google AI to place your ads across Search, Shopping, YouTube, Display, Gmail, Maps, and Discover. You supply creative assets, audience signals, a budget, and a conversion goal. Google handles bidding, placement, and how the ads are assembled. It rewards good data and strong creative, and it punishes lazy setup.

What Performance Max is

Traditional Google Ads made you build a separate campaign for each channel: one for Search, one for Shopping, one for YouTube, and so on. Performance Max collapses that into one campaign. You tell Google what a conversion is worth to you, feed it your assets, and the system decides which channel and format to show for each user in real time.

It is built for advertisers who want reach and conversions without managing five campaign types by hand. That convenience comes with a trade: you give up a lot of manual control in exchange for automation. For a fuller map of the campaign types available, see our overview of the different types of Google Ads.

How Performance Max works

Four moving parts drive a PMax campaign.

One campaign, every channel. A single PMax campaign can appear across Search results, the Shopping tab, YouTube, Display sites, Gmail promotions, Google Maps, and the Discover feed. You do not pick the channel. Google’s model does, based on where it predicts a conversion.

Asset groups. This is the core building block. An asset group is a themed bundle of creative that Google mixes and matches per placement. A typical asset group holds:

  • Up to 15 headlines and 5 long headlines
  • Up to 5 descriptions
  • Up to 20 images in different aspect ratios
  • Up to 5 videos (if you skip video, Google auto-generates one, and auto-made video usually underperforms)
  • Logos, sitelinks, and other extensions

Build one asset group per product line or service theme so the AI has coherent material to work with, rather than one messy pile.

Audience signals and search themes. You can give Google hints: your customer lists, website visitors, in-market segments, and up to 25 search themes per asset group that work like broad-match keyword guidance. These are suggestions, not hard limits. The system will explore beyond them to find similar buyers.

Smart Bidding. PMax runs on automated bidding. New campaigns usually start on Maximize Conversions, then move to Target CPA or Target ROAS once enough conversion data has built up (roughly 30 to 50 conversions).

The mix matters. A campaign that leans on Display and Discover can look cheap on paper but bring lower-quality traffic, which is why measurement discipline is so important.

Pros and cons

Strengths

  • One campaign reaches every Google surface, which cuts setup and management time
  • Strong at finding buyers you would miss with keyword targeting alone
  • Works well for ecommerce and lead generation once conversion tracking is solid

Weaknesses

  • Reporting hides which placement, audience, or query drove a result, though 2025 updates improved this
  • Almost no manual control over bids or where ads show
  • It can spend on your own brand searches and take credit for sales that would have happened anyway
  • A weak product feed or thin creative leads straight to wasted budget

When to use it, and when not to

Use Performance Max when you have working conversion tracking, a decent creative library, and a clear goal such as online sales or qualified leads. It suits Singapore ecommerce stores and service businesses that want broader reach than Search alone gives.

Hold off if you are a brand-new account with no conversion history, if your tracking is unreliable, or if you sell something that needs tight keyword control and manual messaging. In those cases a standard Search or Shopping campaign gives you cleaner data to learn from first.

Best practices

  • Feed and creative quality. For retail, a clean, fully populated Shopping feed does much of the heavy lifting. Give every asset group varied, genuinely different headlines and images.
  • Conversion tracking. Feed the AI accurate data using proper tag setup and, where relevant, offline conversion imports. Bad data produces bad bidding.
  • Audience signals. Stack customer lists, remarketing, and in-market segments so the model starts warm instead of guessing.
  • Search themes. Use them to steer the campaign toward your real service terms.
  • Brand exclusions. Add a brand exclusion list so PMax does not inflate results with your own branded traffic. This is one of the most common fixes we make on inherited accounts.
  • Give it time. Allow a one to two week learning period and judge results over four to five weeks, since conversions lag.

A note on AI Max (2025 to 2026)

Google has pushed automation further with AI Max, a set of features that layers onto Search and connects to the PMax approach. Through 2025 and into 2026 it expanded keyword-free Search, where you supply a landing page, a budget, and a goal, and Gemini handles match types, negatives, and ad copy variants. PMax itself gained campaign-level negatives, channel-level reporting, and search themes in place of the older audience-only signals. If you want a closer look at how these fit together, read our breakdown of Google Performance Max and AI Max. The direction is clear: less manual dial-turning, more reliance on your data and creative being good in the first place.

Frequently asked questions

What is Performance Max?

It is Google’s goal-based, AI-run campaign type that serves ads across all Google channels from one campaign. You provide assets, a budget, and a conversion goal, and Google handles bidding and placement.

Is PMax worth it?

For most ecommerce and lead-gen advertisers with reliable tracking, yes. It scales reach well. It is less suitable for brand-new accounts or businesses that need tight keyword control.

Performance Max vs Search campaigns, which should I run?

Search campaigns give you keyword and bid control for high-intent queries. PMax trades that control for reach across every channel. Many Singapore advertisers run both: Search to capture intent, PMax to scale.

What is the minimum budget for Performance Max?

Google sets no fixed minimum, but the campaign needs enough conversions to learn. A practical daily budget of several times your target cost per conversion helps it exit the learning phase.

How do I control where my ads show?

Use brand exclusions, campaign-level negative keywords, account-level placement exclusions, and content suitability settings. You cannot pick channels directly, but these levers reduce low-quality spend.
